Why restaurants and retailers keep losing stock to pilferage

Pilferage in restaurants and retail stores is rarely just a people problem. It is a process problem that gives people the opportunity.

Most owners respond to missing stock the same way: tighter supervision, more CCTV cameras, staff rotations, or replacing the storekeeper. These steps help for a while, then the losses return. That's because they target the person, not the gap in the process that made the theft possible and hard to detect.

The real cause: automation that stops halfway

One of the biggest drivers of pilferage is manual processes. And this is true even for businesses that already use software.

Many restaurants and retailers have a POS or an inventory system, so they assume their stock is under control. But in practice, the automation is not end to end. The system records sales at the till, while key stock movements behind the counter still happen on paper, in spreadsheets, or by someone typing in a number after the fact.

Every time a stock figure is entered or corrected by hand, the system is no longer recording what happened. It is recording what someone says happened. That difference is where pilferage hides.

Where the manual gaps usually are

These are the most common points where automation breaks down.

  • Ingredient swaps. When the kitchen runs out of an item and substitutes another, the swap is often noted on paper or not at all. The system deducts the original ingredient, so both items end up with wrong balances.
  • Yield adjustments. A bag of rice, a carton of chicken or a crate of tomatoes never yields exactly what the recipe assumes. When yield is adjusted manually, anyone can inflate the waste to cover what was taken.
  • Stock adjustments. Spoilage, breakages and count differences are written off by hand, often by the same person who controls the store. A manual adjustment is the easiest way to make missing stock disappear from the records.
  • Purchases. Goods are bought, sometimes with cash or by a runner, and not fully captured in the system. If the quantity received is never recorded properly, the gap between what was paid for and what reached the store is invisible.
  • Item requests and receipts. Transfers from the main store to the kitchen, bar or branch are requested on paper and received without confirmation. Items can leave one location and never arrive at the next.
  • Online and delivery sales. Orders from delivery platforms and the website don't deduct directly from inventory. Someone reconciles them manually at the end of the day or week.

Every manual reconciliation creates an opportunity for pilferage and theft. When the numbers don't match, the person reconciling them can quietly decide what the "correct" figure is.

What makes it worse

Manual processes open the door, and a few common weaknesses keep it open.

  • No segregation of duties. The same person orders, receives, stores and adjusts stock, so nobody checks their work.
  • No audit trail. When changes aren't logged with who made them and when, losses can't be traced to a shift, a person or a transaction.
  • Infrequent stock counts. If stock is counted monthly, a loss is discovered weeks after it happened, when the trail has gone cold.
  • No approval limits. Voids, discounts, complimentary items and write-offs are processed without a manager's sign-off.
  • Variance is accepted as normal. When management expects a "small difference" every month, nobody investigates it, and the small difference grows.

How Winlium closes the gaps

Winlium was built so that the business process is fully automated, end to end. Every operational activity is captured in the system as it happens, leaving no room for figures to be entered after the fact.

  • Ingredient swaps are recorded in the system, so the right item is deducted every time.
  • Yields are defined and tracked in the system, not adjusted by hand.
  • Stock adjustments go through the system with a reason, a record of who made them and the required approval.
  • Purchases are captured from order to receipt, so what you paid for is matched to what arrived.
  • Item requests, transfers and receipts between stores, kitchens and branches are logged and confirmed in the system.
  • Online and delivery sales deduct from inventory directly, removing the need for manual reconciliation.

When every movement of stock is captured by the system, there is nothing left to reconcile by hand, and no quiet corner where losses can hide. Owners and managers see what is really happening in their business, not what someone wrote down.
